Outsourcing Best Practices: What Works, What Fails, and Why

Outsourcing succeeds when both sides treat the engagement as an integrated part of the operating model, not a black box. Scope tightly, choose partners for fit not price, invest in the handoff, and measure the outcomes you actually care about.

Scope for outcomes, not activities

Statements of work that list activities produce activity. Statements of work that describe outcomes and how they will be measured produce outcomes. The extra hour spent writing the SOW is the highest-leverage hour in the whole engagement.

Choose the partner for the role, not the average

A partner that is exceptional for support engineering is not automatically exceptional for backend platform work. Ask for references in the exact discipline you are outsourcing, and talk to a customer who has been with them for more than a year.

Invest in the handoff

The first 30 days determine the next 12 months. Assign an internal owner, run a real onboarding, and give the partner access to the same documentation your internal team uses. Under-investing here is the single most common cause of quiet failure.

Measure what matters

  • For engineering: cycle time, defect rate, and code-review latency.
  • For support: first-response time, resolution rate, and customer feedback.
  • For operations: SLA attainment and exception volume, not raw throughput.
